Streamer onboarding playbook

How we acquire, activate, and retain streamers — operationally, week by week. This is the internal-but-public doc the BD / community team uses to run the business; we publish it because predictable, repeatable streamer onboarding is part of the moat.

The Ideal Streamer Profile

We don't try to onboard everyone on Twitch. We segment into three tiers and treat each tier differently. Time spent on a Tier-A streamer is worth 50× time spent on a Tier-C streamer; the playbook reflects that.

Tier A — Concierge

Profile:

  • Twitch top-1,000 (avg 5K+ concurrent viewers).
  • Established community with named regulars and Discord ≥ 10K members.
  • 12+ months on Twitch, content category in the top genres (gaming, Just Chatting, IRL, esports).
  • English, French, Spanish, German, Portuguese, Korean, or Japanese primary language (markets we have legal coverage for).
  • Crypto-curious or crypto-positive public posture (no anti-crypto rants in last 6 months).

Onboarding:

  • Manual outreach by founder / BD lead.
  • Custom 30-minute video call walking through the dashboard.
  • Free Plus tier for 12 months.
  • White-glove first-distribution setup including custom branding + Discord bot configuration.
  • Identity-tier token launch with 100% BitView-funded liquidity (vs match-funded for self-service).
  • Monthly check-in cadence with dedicated point of contact.

Goal: 25 Tier-A streamers in first 12 months. Each represents $30K-$200K/year platform revenue at maturity.

Tier B — Self-service Pro

Profile:

  • 1K-10K avg concurrent viewers.
  • Established community (named regulars, active Discord).
  • 6+ months on Twitch.
  • Discoverable via Twitch directory + social.

Onboarding:

  • Inbound funnel via the marketing site, with a clear "Start in 5 minutes" path.
  • Free tier on first signup; soft-prompt to Pro after the third distribution.
  • Email sequence: D0 welcome, D3 "your first distribution went out", D7 "see your community analytics", D14 "ready for Pro?", D30 retention check-in.
  • Self-service Identity-tier token launch available from D60 once retention is proven.

Goal: 1,000 Tier-B streamers in 18 months at ~25% Pro conversion.

Tier C — Self-service Free

Profile:

  • < 1K avg concurrent viewers, growing.
  • New streamers, hobbyists, niche communities.

Onboarding:

  • Pure inbound, fully automated.
  • Free tier with hard caps (3 distributions/month, $5 per-event fee beyond). Designed to convert organically when the streamer outgrows the cap.
  • Community Discord support, no SLA.
  • No Identity-tier launchpad access until they hit a 500-avg-viewer threshold for two consecutive months.

Goal: unbounded volume — these streamers are how we reach the viewer side at scale even if individual ARPU is near-zero.

The first-stream experience

The single most important onboarding moment is the streamer's first distribution event. If it goes well, retention is high. If it goes badly, they churn permanently — and they tell other streamers.

Pre-stream checklist (T-24h)

  • ✅ Wallet connected, signed test message.
  • ✅ Channel listening confirmed (/twitch-api/channel/connect/{channel} returned newly_started: true or false for re-activation).
  • ✅ Distribution funded: vault has the full pool amount.
  • ✅ Test claim: a BitView-team test wallet linked to a test Twitch account claims a tiny tick to verify end-to-end.
  • ✅ Streamer briefed on what to say to viewers: "I'm running BitView rewards — link your wallet at bitview.so to earn while you watch".
  • ✅ Discord announcement template sent to the streamer.

During-stream support

  • Live monitoring by BitView team for Tier-A streams. Alerts in a shared Slack channel for any backend errors, RPC issues, or abnormally-high sybil-flag rates.
  • Public dashboard widget the streamer can OBS-overlay showing live accrual count, total pool credited, top viewers leaderboard. Adds visible engagement signal in the stream itself.
  • Chat command !bitview triggers the bot to post the wallet-linking URL in chat (rate-limited).

Post-stream wrap-up (T+24h)

  • Streamer dashboard shows: total accrued, unique viewers credited, retention curve over the stream's duration, sybil-flagged count (informational only).
  • Auto-generated end-of-stream tweet draft for the streamer to share ("Just paid out $X to N viewers via @bitview — link your wallet to earn next time").
  • For Tier A: phone-call debrief with their dedicated POC.

Body: link to Streamer guide, embedded 90-second demo video, single CTA "create your first distribution".

Red flags — when not to onboard

We say no when:

  • Past rugpull / scam token history publicly attributed to the streamer or their team.
  • Content category violates our policy — explicit gambling content for jurisdictions where we don't have coverage; political extremism; content targeting minors.
  • Public anti-crypto stance in last 6 months. They will churn or worse, and we don't try to convert.
  • Twitch ToS violations in last 12 months (bans, partner status revoked).
  • Sanctions screen hit on streamer's wallet or company.

It is better to lose 100 small streamers than onboard 1 reputational liability. We bias to declining onboarding by default for borderline cases and re-evaluate quarterly.

Referral program

Streamer-to-streamer referrals are the most-trusted channel in our acquisition mix. The program:

  • Existing streamer refers a new streamer who reaches Pro tier.
  • Referrer gets 3 months Pro credit + 1,000 BTV bonus.
  • Stackable up to 10 referrals per quarter.
  • Plus tier streamers get 2x the bonuses (referrer multiplier).

The program is publicly documented and self-serve, but the BD team also runs concierge referrals for Tier-A → Tier-A intros.

What we measure

Per-streamer:

  • Time-to-first-distribution (target ≤ 24h).
  • D30 retention (target ≥ 70%).
  • Free → Pro conversion at 90 days (target ≥ 25%).
  • Pro → Plus conversion at 180 days (target ≥ 15%).
  • Net dollar retention (target ≥ 110% by Year 2).
  • Net Promoter Score (target ≥ 40 quarterly).

In aggregate:

  • Cost per acquired Pro streamer (target ≤ 6 months ARR, $594).
  • Cost per acquired Plus streamer (target ≤ 6 months ARR, $2,994).
  • Concierge cohort gross margin contribution (target ≥ 70%).
